AI Agents vs Automation: What Should a Business Actually Build?

Traditional automation is deterministic: a fixed set of steps triggered by a fixed condition. It’s cheap, predictable, and auditable — and it’s the right answer for most workflows a growing business actually has.

Agents make judgment calls inside a task: interpreting unstructured input, choosing between paths, adapting to variation. That capability is valuable, but it’s also harder to test, harder to trust blindly, and more expensive to get wrong.

The practical question isn’t “agent or automation” in the abstract — it’s whether the specific workflow actually requires judgment, or whether it just looks like it does because nobody has mapped the decision points yet. Most of the time, mapping the workflow reveals that a simpler automation covers 80% of it, and an agent (if it’s needed at all) only needs to handle the remaining judgment calls.
